- Track your time for one week. Two columns: what you did, and what it's worth per hour.
- Find the biggest pile of cheap hours. Usually scheduling, quoting, invoicing, or follow-up. That's your first handoff.
- Name the work you're not getting to. The sale, the relationship, the high-margin job. That's where the time goes instead.
- Pick the handoff. Kill the task, use a cheap tool, write the process, or make a hire. Match the hire to the problem: hourly, seasonal, part-time, or full-time. Eyes open on the cost.
- Hand off one thing. Write it down. Then the next one.
Don't fix it all at once. Fix one leak, put the time on work that pays, use that to fund the next fix.
When to Bring Someone In
Do the time-tracking yourself first. Bring help in when:
- You can see the leak but not the fix.
- Handoffs keep bouncing back to you.
- Growth is starting to cost you customers.
