When Should I Make My First Hire?
Short answer: when the work you're turning away or doing badly is worth more than the cost of the person. The pattern we see: most hire too late, out of fear, and pay for it in lost jobs and burnout. The signal isn't "I feel busy." It's "I'm losing money or customers because I'm the bottleneck."
The Wrong Reason to Hire
"I'm slammed" isn't the trigger. Everyone's slammed. If you hire just because you're tired, you add a cost without fixing the problem.
Don't hire out of exhaustion. Hire because the math says to.
The Right Reason to Hire
It's time when the cost of not hiring is bigger than the wage. That looks like:
- You're turning down work you could win.
- Jobs are slipping or quality is dropping because you're stretched thin.
- The office work is eating the hours you'd spend selling or earning.
When you're losing more than the hire would cost, waiting is the expensive choice.
Do the Quick Math
Rough it out. What does the hire cost per month? Wage, taxes, tools. Then, what could you earn or take on if you weren't doing their tasks?
If the second number beats the first, you already waited too long.
Hire the Right Shape First
Your first hire usually shouldn't be full-time. Match the shape to the problem:
- Part-time admin or a virtual assistant for the office work.
- An hourly or seasonal helper for the field.
- A subcontractor for overflow.
- Full-time only when the work is steady enough to keep them busy.
Don't hire a full-time anything for a part-time problem.
What to Hire For
Here's the part most owners get backwards: hire to take the cheap, repeatable work off your plate first. Scheduling, invoicing, follow-up. Not the high-skill trade work.
The most common mistake: hiring a second tech when an admin is the fix. The admin frees you to do the $150/hour work (whatever that number is for your trade). A second tech just gives you more of it to sell and manage.
